Case Study: Consumables Cost Optimization Without Sacrificing Uptime

Theme: Reduce dependence on OEM consumables while maintaining operational stability—by localizing an overseas-market photoconductor drum supply for a printer refresh in a healthcare environment.

3) Customer Challenge

During the color laser printer refresh, the customer wanted to continue a procurement model that minimizes OEM dependence for consumables. With the previous device (DocuPrint C5000d), they had achieved both cost control and stable operations by using overseas-market consumables from a domestic manufacturer—modified for Japan and supplied continuously. They required the same approach for the new model, without disrupting on-site operations, while improving procurement stability and reducing total cost of ownership.

4) Our Approach and Engineering

We sourced an overseas-market photoconductor drum cartridge and adapted it for domestic operation. The key issue was that what looked like a simple product-name change actually included changes in how the device identifies and controls consumables.
Although the printer branding shifted from ApeosPortPrint C5570 to ApeosPrint C5570 after the corporate name change, our hands-on validation found that the cartridge part numbers and the device-side recognition logic had been updated. As a result, the previous drum specification could not be reused as-is.
We therefore modified the drum specification to match the new control logic, preventing recognition errors and avoiding downtime caused by device stoppages.

5) Customer Outcomes

• Continued a proven “low OEM dependence” consumables strategy on the new platform, minimizing operational disruption during the refresh.

• Maintained a structure that directly supports TCO reduction, by redesigning procurement around a high-cost consumable (the photoconductor drum).

• Improved long-term planning: 55 ppm throughput and 1.5M pages / 5-year durability make replacement cycles and cost forecasting more predictable—supporting sustained uptime.
